We Tracked 12 Contractors From Zero AI Visibility to First ChatGPT Citation. The Fastest Took 23 Days.

Published August 2026 · By Homerankr Research Team · 3,400 words · 6 trades · 12 contractors

Quick answer

Contractors tracked by Homerankr went from zero AI visibility to their first ChatGPT citation in 23 to 94 days. The median was 61 days. The fastest was an HVAC company in Austin, Texas. The slowest was a remodeler in a mid-size Southeast market starting with fewer than 10 reviews. Three variables separated the fast contractors from the slow ones: review count at the start of optimization, accuracy of the Google Business Profile primary category, and whether service pages were structured for AI extraction or written as traditional web copy. This post documents what we tracked, what we changed, and exactly what happened in each case. All 12 contractors are Homerankr clients. All data comes from Voodoo, our internal AI visibility tracking tool. No surveys. No estimates. Actual timelines from actual accounts.

THE STUDY

The Study: What We Tracked and How

Between January and July 2026, Homerankr tracked 12 US home contractors across six trades from the day they became clients to the day they first appeared in a ChatGPT response to a relevant contractor query.

The six trades: HVAC, plumbing, roofing, remodeling, pool building, electrical.

The methodology was consistent across all 12:

We ran five standardized queries per contractor in ChatGPT 4o, Perplexity, and Google AI Overviews every week. Queries followed the format “best [trade] contractor in [city],” “who does [service] in [city],” and “recommend a [trade] company near [city].” We recorded the first week any version of the contractor's business name appeared in any response on any platform.

We did not count a citation if the contractor was mentioned but not recommended. It had to be a positive recommendation or a top-of-list inclusion to count.

This is not a perfect methodology. ChatGPT responses vary. But the pattern that emerged across 12 contractors over six months is consistent enough to be useful.

HVAC and plumbing cited fastest. Remodeling and pool building took longest. The pattern held across market sizes. A remodeler in a small market still took longer than an HVAC contractor in a major metro.

By platform (which cited first, on average):

Perplexity cited contractors first in 9 of 12 cases. ChatGPT cited second. Google AI Overviews cited last in every single case.

The gap between first Perplexity citation and first Google AI Overview citation averaged 28 days.

FINDING 01

Review Count at the Start Was the Strongest Predictor

Of the four contractors who achieved first citation in under 35 days, all four started with more than 38 reviews. Of the four who took longer than 75 days, three started with fewer than 20 reviews.

This was the single strongest predictor of citation speed in the data.

It makes sense when you think about how AI platforms handle risk. ChatGPT recommending a contractor to someone spending $8,000 on a new HVAC system is a high-stakes recommendation. AI systems appear to require social proof before they will make that recommendation confidently. Review count is the most accessible proxy for that proof.

The practical threshold from our data: 40 reviews.

No contractor in the study achieved a first ChatGPT citation with fewer than 38 reviews. That is not a coincidence. It appears to be a floor. Contractors below 40 reviews should treat review generation as the first priority, ahead of any content or technical work.

C. Carlin Plumbing in Erie, Pennsylvania illustrates this clearly. They started at 22 reviews, position 6 in the map pack. Within 90 days they reached 56 reviews. Position moved to 2. Calls increased 31%. First Perplexity citation appeared at day 44, first ChatGPT citation at day 67. The review velocity drove everything else.

This is exactly the kind of consistent review generation Homerankr's Review Velocity Engine is built to run as an ongoing process, not a one-time push.

FINDING 02

Wrong GBP Category Was the Single Fastest Fix

Summit Air and Heating in Austin, Texas achieved their first citation in 23 days. That is the fastest in the study.

23

days from zero AI visibility to first ChatGPT citation for Summit Air and Heating

GBP call volume went from 14 to 47 per month within 60 days of the fix.

What happened in those 23 days: one change. We corrected their Google Business Profile primary category from “Air Conditioning Contractor” to “HVAC Contractor.” That single fix, combined with their existing 52 reviews and a website that already had structured service pages, was enough.

Their GBP call volume went from 14 to 47 per month within 60 days of that fix. Their first ChatGPT citation for “best HVAC contractor in Austin” appeared on day 23.

The lesson is not that category fixes are magic. The lesson is that Summit Air already had the review count and the content. The wrong category was the only thing muffling the signal. Once it was corrected, the existing signals did their work immediately.

For contractors who have more than 40 reviews, a real website, and service pages but are not being cited by AI platforms, a GBP audit is the first thing to run. Wrong primary category is the most common culprit.

FINDING 03

Perplexity Cites Structured Content. ChatGPT Cites Trust Signals.

Perplexity cited contractors first in 9 of 12 cases, averaging 11 days ahead of ChatGPT.

If a contractor wants to appear in Perplexity fast, structured content with schema is the lever. If they want to appear in ChatGPT, review count and GBP accuracy are the levers.

The reason became clear when we looked at what changed in the weeks before each first citation. Perplexity citations followed content changes. When we published a new structured service page with FAQPage schema, Perplexity citations often appeared within 7 to 14 days. ChatGPT citations followed GBP and review milestones more closely.

This matters for strategy. Both matter. But they respond to different inputs.

That structured-content lever is exactly what Homerankr's LLM Citation Building service is designed to build out first.

Aquacade Pools on Long Island demonstrates the full picture. They grew from 40 to 120 reviews. We structured their service pages with schema. We built citations across directories. The result: they are now the number one ChatGPT citation for pool builders in Nassau County. Consultations tripled in 90 days. They appear on all three platforms. That outcome required both levers working together.

FINDING 04

Google AI Overviews Required the Most Signals and Was Always Last

In every one of the 12 cases, Google AI Overviews was the last platform to cite the contractor. The average gap between first Perplexity citation and first Google AI Overview citation was 28 days.

Google appears to require more corroboration before surfacing a contractor in AI Overviews. The pattern we observed: Perplexity cites first (content signals), ChatGPT cites second (trust signals), Google AI Overviews cites last (combined signals plus local authority).

Alliance Pavers of Brevard in Melbourne, Florida illustrates this. They are now cited in Google AI Overviews for paving in Brevard County. That took longer than their Perplexity and ChatGPT citations. The path required structured content, a strong GBP, consistent directory presence, and enough review velocity to signal ongoing business activity.

If Google AI Overview citation is the goal, the order of operations is: fix GBP, build reviews to 40 minimum, structure content with schema, build directory citations. That sequence produces the outcome. Skipping steps produces delays.

That is the exact sequence Homerankr's AI Overview Optimization process follows.

FINDING 05

One Contractor Lost Their Citation. Here Is What Happened.

One contractor in the study, a roofing company, achieved their first Perplexity citation at day 52 and their first ChatGPT citation at day 71. Then they disappeared.

Two things happened simultaneously. Their review velocity stopped. They had been generating 4 to 6 reviews per month during the optimization period. After month three, it dropped to zero for 60 days. In the same period, someone on their team edited their GBP profile and changed the primary category.

Both signals degraded at once. AI platforms stopped citing them.

Recovery took 31 days after we restored the correct category and they generated 14 new reviews. They are back in rotation.

AI visibility is not a set-and-forget outcome. The signals that earned the citation are the same signals that maintain it.

Review velocity needs to be ongoing. GBP changes need to be reviewed before saving. The contractors who maintained their citations throughout the study were the ones running review generation as a permanent process, not a campaign.

YOUR TIMELINE

What This Means for Your Timeline

If you are a contractor starting from zero AI visibility today, here is the honest timeline based on this data.

1

Starting with fewer than 20 reviews

Plan for 75 to 94 days to first ChatGPT citation. The first 30 to 45 days will be entirely review generation. Content and technical work runs in parallel but will not produce citations until the review floor is reached. First Perplexity citation will likely appear around day 50 to 60 as structured content is indexed.

2

Starting with 20 to 39 reviews

Plan for 45 to 70 days. Review generation is still the priority but you are closer to the threshold. Structured content and GBP audit can run simultaneously. First Perplexity citation in 30 to 40 days is realistic. ChatGPT follows 15 to 25 days later.

3

Starting with 40 or more reviews

Plan for 23 to 45 days if the GBP is correct and the website has structured content. If the GBP primary category is wrong, fix it first. If service pages are unstructured, that is the bottleneck. First citations can appear within weeks of resolving those two issues.

4

Starting with 60 or more reviews, correct GBP, and structured content

You may already be partially visible. Run the five standardized queries across ChatGPT, Perplexity, and Google AI Overviews before assuming you are not cited. Some contractors in this situation discovered they were already appearing in Perplexity and did not know it.

SUMMARY

The Three Levers That Determined Speed

Across all 12 contractors, citation speed came down to three variables. In order of impact:

1

Review count at the start of optimization

The most important variable. 40 reviews is the floor. Above 60 reviews with a 4.7 average or higher, citations happened fastest.

2

GBP primary category accuracy

Wrong category suppresses all other signals. It is the first thing to check and the fastest fix for contractors already near the review threshold.

3

Service page structure

Pages written as traditional marketing copy did not produce Perplexity citations as fast as pages structured with clear answer blocks, H2 sections that open with direct statements, and FAQPage schema. The structure of the content mattered as much as the existence of the content.

Everything else (directory citations, social profiles, press mentions) accelerated the timeline by 7 to 14 days on average but did not change the fundamental order of operations.

FREQUENTLY ASKED QUESTIONS

Frequently Asked Questions

How long does it take for a contractor to appear in ChatGPT recommendations?

Based on Homerankr's tracking of 12 contractors, the range was 23 to 94 days from zero AI visibility to first ChatGPT citation. The median was 61 days. Contractors with more than 40 reviews, a correct GBP primary category, and structured service pages consistently hit the lower end of that range.

What is the fastest way to get my contracting business recommended by ChatGPT?

The three actions that produced fastest citations: correct the GBP primary category to the most specific available match, cross 40 reviews with recent velocity, and publish structured service pages with FAQPage schema. Contractors who completed all three in week one saw first citations within 30 days in most cases.

Does Google Business Profile affect ChatGPT contractor recommendations?

Yes. Every contractor who achieved a ChatGPT citation within 30 days had a fully optimized GBP with correct primary category, 40 or more reviews, and consistent business information across directories. GBP is a primary trust signal AI platforms use to validate contractor legitimacy before recommending them.

How many Google reviews does a contractor need to appear in ChatGPT?

Homerankr's data shows 40 reviews as the reliable floor. No contractor in the study achieved a first citation with fewer than 38 reviews. Contractors with more than 60 reviews and a 4.7 star average achieved citations fastest, typically within 23 to 35 days of completing other optimizations.

Which trades get recommended by ChatGPT fastest?

HVAC and plumbing averaged 34 and 39 days respectively. Pool building and remodeling averaged 74 and 82 days. The difference appears related to buying decision complexity: higher-stakes trades require more corroboration signals before AI platforms recommend them confidently.

Can a contractor lose their ChatGPT citation once they have it?

Yes. One contractor in this study dropped from recommendations after review velocity stalled for 60 days and a GBP category was incorrectly changed. They recovered citation in 31 days after restoring the correct category and generating 14 new reviews. AI visibility requires ongoing maintenance, not a one-time fix.

Does Perplexity recommend contractors differently than ChatGPT?

Yes. Perplexity cited contractors from structured web pages more readily. Contractors with FAQPage schema and answer-formatted content appeared in Perplexity an average of 11 days before their first ChatGPT citation. Google AI Overviews required the most combined signals and was the last platform to cite contractors in every case.

Where Your Business Stands Right Now

If you want to know whether your contracting business is visible to ChatGPT, Perplexity, and Google AI Overviews, run this yourself: open ChatGPT and type “best [your trade] contractor in [your city].” If your business name does not appear, you are invisible to a growing share of buyers who start their search with an AI query.

Homerankr's free audit identifies exactly where you stand and which of the three levers is your current bottleneck. Most audits take 48 hours. The results tell you your timeline.
